What we measured. And what we could not.

Notes from building an AI system that runs a company's operations. Each entry carries the measurement behind it — what was measured, with what, on what date — and says plainly where we have no measurement at all. We are one company, not a survey: on how often something happens across the industry we are a sample of one, so we describe how things break rather than how often.

Long-form. Each one is a working document rather than a post, and each carries a revision date because we do correct them.

How these are written

Four rules, each one arrived at by getting it wrong first. They are stated here so you can hold the text to them.

RULE 01

Every number carries its source

In the same sentence, not in a footnote at the end. A figure without a source and a date is a figure that will be false later — and nobody will be able to tell when it became false.

RULE 02

How it breaks, not how often

We run one system, so on frequency across the industry our sample is one. Mechanism we can describe from evidence. Rates we cannot, and we do not estimate them to sound authoritative.

RULE 03

Commercial interest is named — ours included

Where a source stands to gain from its own conclusion, that is stated. We sell a governance layer for AI agents, so we have an interest in these arguments landing. Check the sources against us, not with us.

RULE 04

Two registers only

We either credit work that was done well, or we state a verifiable fact about a claim. There is no third register where we call somebody dishonest — intent is not something we can measure.
